yeah you gotta read it all actually. hellions is maybe the least connected to the main plot but also it's a good book so read it
Cable's sword is a plot device relevant to the ending of the event.
I'd say the only book you can really just skip is Hellions, but it's one of the best Marvel books right now imo so no harm in reading it.
I skipped out on X of Swords because I wasn't reading Excalibur. Do I need to like, go back and read it, or is there a tl;dr that can give me the gist of it?
I could also use a general reading order so I can catch up with Reign of X. I'm sorry to ask for something so spoonfeedy.

you can realistically skip the preamble issues of getting the swords (they're more character pieces), X-factor (dying in otherworld is bad yo), and Hellions (sinister makes an enemy with similar tastes who will come back against him)
Cable because it introduces elements that are factors in the finale and explains what Jean and Scott are planning during the event

well it looks like most of this started at the 12th issue which would stop them from making it that easy to do the 12 issue thing. Honestly are they doing mixed trades for reading this in order or no?

makes sense, what about the rest of the runs? Most of the books don't have TO much that cross over but starting x-force with killing xavier did change affect the stories in the other books for that amount of time

There's Dawn of X, which collects 1 issue of everything that's out that week. So, Dawn of X Volume 16 has X-Men 12, etc.
The other runs are collected in 6 issues of their own runs etc
Kinda half and half. The sword collecting part is pretty standalone, you don't need to read all of it. The actual tournament can get hard to follow if you don't read it all, though.
The entire thing is getting collected in a hardcover in a couple of months actually
