Why would her Shikai heal and her Bankai kill? Even if both of them somehow have dissolved into sceletons, there’s no way Unohanas healing is capable of undoing it, that’s some Orihime level.
My guess is it makes both, Unohana herself and her opponent immortal for a limited amount of time ( the whole "becomes a sceleton“-thing is the timer )

this is a stupid explanation. it's like Yama's shikai being fire and bankai being ice, they're complete opposites. makes no sense.

No, it fits the duality of her personality. She acts like a nice lady, yet she is kinda crazy.
The same with Soi Fon. She specializes in stealth, which her Shikai reflects yet her angry personality correlates with her mega explosive Bankai.
