You only understand that if you understand how Nasu thinks. Gilgamesh is a plot device for FSN whose role is a gatekeeper. He cleans up what the stories deem convenient at the time and opposes the protagonist in ways that is convenient for their struggle. Gilgamesh in Fate route is Saber's opponent from the past, so he needs to be stronger. In UBW, he's Shirou's opponent, so he has to be presented as vulnerable for Shirou to overcome him. There is no further or alternative explanation than this. Same as why his motives changed on the fly. Yes, Nasu is that much of a hack and always was.

In UBW kirei loses his base of operations and has to lie low. Therefore gilchad is forced to take up arms and do shit himself. He isn't in courting mode in UBW so has no use for the armour.

You dumb fuck. Kirei never "DID" anything across both routes. If anything, he was far more active in UBW by ordering Lancer to help out Rin. In Fate, his "base of operations" provided no tactical advantage and he was almost completely inactive until after Caster's defeat. To begin with, Kirei never needs to do anything at all because the grail is already cursed. If Shirou had gone to make a wish, Kotomine wouldn't have interfered in Fate. In UBW, Kotomine dies near the end of the route as well, but Gil's personality has already mostly changed by then.
