I worked in the gaming press in Japan for a little while and I got to speak with some seniors when we went out drinking. We were talking about Final Fantasy and when the topic of FFXII came up, they explained to me how the reveal event of the game was the last thing Sakaguchi attended before fucking off and he spent the entire conference praising Matsuno, talking about how Vagrant Story was one of the best games he had played to the point that the big meme at the time was that he he was a homo.
It turns out FFXII was the last project he had personally approved and he specifically wanted Matsuno to be the director. Kitase was basically the corporate tool so Sakaguchi HAD to hand the keys to the franchise to him, but he had handed the next big FF project to Matsuno himself and he even became producer of the game despite the entire series being produced by Kitase from here on out, which was a direct act of defiance.
This greatly displeased the new management when the merger happened because they wanted to get rid of every auteur with any kind of creative control in order to turn it into a supercharged money machine, and Matsuno is a huge perfectionist who wants to have control of EVERY facet of game dev (just check FFT, dude literally thought up the damage formula of every class by crunching the numbers himself).
So basically Matsuno spent several years just arguing with management who wanted him to become their tool, and in the last year of development he said fuck it and left. He handed the rest to Minagawa and Ito which were the two remaining devs from the old guard and decided he'd rather leave and take the blame for himself rather than the entire team getting reprimanded for not obeying the suits.
Funnily enough, the FFXII team were the people brought in to put out the fire that was FFXIV and saved the entire brand in the process. Just goes to show Yoichi Wada was a massive cunt

I think it was more than that. I think it really was a slow burn. FF8 and 9 were also mixed reception at the time. Both for different reasons, but I find it interesting.

Even 13 I increasingly see increased appreciation of. It's an odd phenomenon.

I googled some stuff to know if I got my story in order and turns out even Sakaguchi referenced the event

Ah, Matsuno, the talentless hack who gave us such memorable main villains such as Vormav.
Vormav, what a guy. Such a great and charismatic villain. Clearly a fan favorite on par with Kefka, Sephiroth or Kuja.
Vormav is the main antagonist of FFT for 99% of the game until Altima is summoned, yet Matsuno cocksuckers pretend Delita was the antagonist just so their game can seem less pathetic than it actually is.

It's already known management wanted Matsuno out. The only one who got preferential treatment was Nomura because he was involved with FFVII and it was the ultimate cash cow at the time.
Now they like having personalities when it brings them money like Yoko Taro

Nomura has been working on Versus XIII for years and even wanted to turn it into a musical at some point, just to show how he had unlimited power. It was only when the financial results of Square Enix ended up being worse than Squaresoft BEFORE the merger that they decided they needed to shake the nest with a new CEO
