A gambit system like FF12 would let you go up to 10 or so and still be enjoyal. If you further break that team into sub-squads running identical gambits, there is basically no limit.

4 is pretty standard, and manageable.
Also, I don't like it when games force you to switch out characters.
It's fine to have a big roster to choose from,
but what's the point if I HAVE to use certain characters to make my way through the game?

This. You only need a single player character. Occasional companion characters for a single quest is ok but the best games have always had only a single character.

6 is ideal
6 would be the maximum, Final Fantasy 4 had 5 and it was easy to manage but Edge was unnecesary, any other party member would have done better than him

Ideally a full party of fleshed out characters, no extras. Makes it so when a character is missing you really notice it instead of just replacing them with one of the 8 or so other characters you have.
